Case Study:

European MedTech

Bringing Clarity to a High-Growth MedTech Platform

Overview

MedTech is a European-head quartered, two-sided business that supplies state-of-the-art hardware to its customers and runs Platform A, a SaaS workflow platform that connects those customers to manufacturing partners. Ahead of a funding round and possible exit, the leadership team needed to understand exactly what they owned in the platform, how valuable it was, and what it would cost to take the product to the next level. That’s where Daedalus came in.

European MedTech had worked with a third-party development team to build Platform A, which had resulted in their not having full clarity on the software and its structure. Specifically, they faced the following issues:

  • Opaque technology stack: Platform A had been built by a third-party dev shop on a proprietary framework; the customer had invested EUR 1.5 million but lacked visibility into code, IP ownership, or licence dependencies.
  • Missing documentation & local environments: No ability to run the software outside the live system; no technical runway for safe iteration or scale-out.
  • Valuation uncertainty: Hardware and logistics revenues were clear, but investors questioned the value—and risk profile—of the software layer.
  • Future-state unknowns: The team needed a scoped, costed roadmap for “Platform A v2” to justify the raise and guidepost-deal execution.

What Daedalus did

To be able to deliver the results European MedTech needed, we had to get deep into the weeds of Platform A, understand how it was built, structured and owned, and communicate that clearly to the client- as well as then looking to the future and how it might be better managed and improved on.

  • To be able to deliver the results European MedTech needed, we had to get deep into the weeds of Platform A, understand how it was built, structured and owned, and communicate that clearly to the client- as well as then looking to the future and how it might be better managed and improved on.
  • Executive-ready Reporting: We delivered a plain-English summary in two weeks, then a deep-dive technical report four weeks later—both mapped directly to valuation levers and risk areas.
  • Rapid Remediation & Cost-Savings: We introduced local dev/test environments, automated billing which reduced the time required from days to minutes, and created a troubleshooting guide that cut day-to-day maintenance effort by 50%.Beyond this, we disentangled third-party IP and migrated infrastructure so the client regained full control of the tech stack and the software.
  • Product Vision & Prototype: We ran two half-day stakeholder workshops to re-define workflows, personas and commercial goals. We also produced a high-fidelity clickable prototype, SaaS-native architecture, phased roadmap and bottoms-up cost model, ready for investor pitch decks.

How we did it

01

Business-first lens: We valued the technology in the context of revenue, regulatory exposure and strategic growth, not just code quality.

02

Hands-on detective work: We audited a live production system with zero documentation, tracing deployments “in flight” to uncover hidden dependencies.

03

Stakeholder fluency: We were an embedded tech partner to founders, board and external investors, translating deep-dive findings into board-level language and helping ensure this was communicated clearly to the stakeholders who mattered.

04

Scalable-by-design: We proposed a modern, lean SaaS stack and data model that supports multi-territory expansion and multi-tenant growth.

Clarity, control & confidence for investors and operators alike

What this achieved

01

True valuation clarity: Investors understood exactly what they were buying and what it would cost to scale.

02

50% lower running costs: Maintenance effort and external-vendor fees halved thanks to automated billing and self-serve troubleshooting.

03

Investor-ready artefacts in 8 weeks: Prototype, architecture and costed roadmap plugged straight into the financial model and pitch deck.
